Boundaries That Keep Sponsorship Clean

Apply fairness boundaries when sponsoring talent.

The daylight test keeps sponsorship ethical. If you cannot explain the criteria, the team may experience advocacy as favoritism. Evidence-Based Anchor advocacy in observable work, not closeness, loyalty, or comfort. Opportunity-Specific Sponsor for a real role, project, introduction, or decision. Generic boosting is harder to evaluate. Transparent Criteria Make the readiness signals visible enough that others can build toward them. Rotating Access Where possible, distribute shadowing, stretch work, and exposure so sponsorship does not become a closed circle.
