Select guiding coalition members based on influence, trust, expertise, and coverage.
A guiding coalition is a working engine, not a stakeholder list. The common trap is to invite people by level: sponsor, VP, director, program owner. That creates coverage on the org chart but not necessarily coverage in the social system where adoption happens. Authority Someone must be able to make tradeoffs and remove barriers. Without authority, the coalition can diagnose problems it cannot solve. Expertise Someone must understand the workflow deeply enough to spot bad assumptions before they become rollout damage. Credibility Someone must be trusted by the groups whose behavior has to change. Credibility cannot be delegated by title.…
