Define Activation as Real Value, Not Mere Setup
Write an activation definition that reflects meaningful user value.
Activation should feel like value happened, not just that setup happened. Many teams choose the neatest milestone to instrument: email confirmed, workspace created, checklist finished. Those events are tidy and often misleading. Users do not retain because they cooperated with onboarding. They retain because the product solved something important enough to revisit. Test with retention Compare users who hit the proposed event with similar users who do not. If retention barely differs, the event is too shallow.
