Measure Depth, Not Busyness

A depth metric should reward focused value creation, not visible motion. Output over activity A good metric points to something that exists because you concentrated: a draft, model, decision, design, analysis, or review. Completed blocks over planned blocks Planning focus time is necessary but insufficient. Count blocks that actually held their boundary and produced forward motion. Feedback over guilt The purpose is to improve the system. If the metric shows only one real block, use that information to negotiate, batch, or redesign the next week.
