Write and test one calibrated rating rationale before the employee-facing performance review. Use this immediately after a performance calibration meeting when final ratings are known but review messages are not yet clean. When calibration closes, I will draft one four-sentence rationale: the rating standard, the evidence pattern, the context considered, and the next focus. I will read it aloud once and remove any phrase that hides behind the room. In three days, check whether the rationale can be said clearly without using the phrase "calibration decided."
