Build a No-Surprises Review
Turn ongoing check-in notes into a formal performance review that contains no major surprise.
The reframe: a review should be a summary, not a reveal. Goal Trail Keep the SMART goal or OKR visible in each check-in. The review can then follow the same trail instead of starting from memory. Feedback Trail Record when feedback was given and what action was agreed. This proves the employee had a chance to adjust before the rating. Context Trail Document material changes in scope, staffing, or strategy. Context does not erase outcomes, but it helps the final judgment stay fair.
