Calibrate Before You Rate
Prepare a fair rating discussion by separating evidence, standard, and interpretation.
The reframe: calibration is not a debate about adjectives; it is a test of evidence against standards. Standard Write the SMART target or OKR result first. If the standard is missing, name that gap before pretending the rating is precise. Evidence Collect the observable facts: outputs, quality, deadlines, stakeholder feedback, and documented check-in notes. Separate facts from explanations. Interpretation Only then decide what the evidence means. This is where judgment belongs, but it should be anchored in the standard and tempered by context.
