Calibrate Before You Write

Prepare a review rating by comparing evidence against shared rating standards before final writing.

The reframe: calibration should pressure-test your logic, not bargain away your judgment. Bring Comparable Evidence A rating without evidence becomes a preference. Bring the same categories for each person: goals, outcomes, behaviors, scope, and context. That lets managers compare like with like. Separate Visibility From Value High-visibility work can deserve a high rating, but visibility is not the rating standard. Ask what changed for customers, the business, the team, or the operating system. Leave With a Writable Rationale If calibration changes your rating, the written review must change too. The employee deserves the reason, not a mysterious final number.
