Treat TCO as a risk story
Use total cost of ownership to compare the full lifecycle cost of build, buy, and hybrid AI options.
The move: make cost a lifecycle story. AI build-versus-buy decisions often compare a vendor subscription against an internal estimate. That is not enough. Total Cost of Ownership asks what the option costs across its useful life, including setup, operation, maintenance, risk controls, and retirement. FinOps then asks who will keep watching the cost once the system is live. For AI, lifecycle cost has four layers. First is direct spend: subscription, tokens, compute, storage, and data movement.
