Trace benefits from outcomes, not features
Build a benefits chain that links activities, intermediate outcomes, and measurable business results.
The move: fill the missing middle. Activity Name what you will actually do: launch a portal, automate approvals, add capacity, redesign a workflow. Intermediate Outcome Name what changes in behavior or capability. This is where many cases are vague. Look for frequency, quality, time, error, risk, adoption, or coverage changes. Business Result Translate the operational measure into value. Some value is financial, some is risk reduction, some is strategic capacity. Keep each type visible rather than pretending every benefit is a hard dollar saving.
