The reframe: plan onboarding backward from the first proof of value. A first-value event is the earliest moment a customer can use the product in a way that connects directly to the promised outcome. It is narrower than “fully live” and more meaningful than “account created.” Good onboarding teams anchor to that event because it tells them what must happen now and what can wait.
