Use CALMS to spot the missing DevOps layer
Use the CALMS framework to identify which DevOps adoption layer is actually blocking a team.
The move: diagnose the layer before prescribing the fix. CALMS stands for culture, automation, lean, measurement, and sharing. Use it as a scan of the delivery system, not as a maturity badge. If the team jumps straight to tooling, ask what the tool is meant to improve: shared ownership, repeatability, flow, feedback, or learning. Culture Culture is the ownership model.
