Separate Observation from Story
Distinguish facts, interpretations, and actions after receiving skip-level input.
The move: walk the signal down the ladder before you act. Skip-level input is often emotionally compressed. People rarely begin with a clean evidence packet. They begin with the conclusion that has been living in their head for weeks. Observation What did someone see or hear? Dates, decisions, artifacts, delays, and repeated moments belong here. Interpretation What meaning did the person make from the observation? This is worth hearing, but it is not the same as proof. Action What decision, experiment, or follow-up would change the system? Action should be based on patterns and evidence, not on the strongest quote.
