Power, uncertainty, and manager proximity shape what people are willing to say. Certainty Send the purpose, questions, and follow-up rule before the meeting. Surprise candor requests usually produce safe language. Autonomy Do not force every sensitive point into a live round-robin. Offer a written channel for examples that need more precision. Fairness Aggregate normal feedback into themes and be explicit about exceptions: safety, ethics, harassment, or legal risk cannot stay private.
